Skills/Training Matrix Template

An Excel workbook for tracking team proficiency across skills, with a built-in 0–3 proficiency legend, automatic per-person averages, and a dashboard that flags coverage gaps for you.

The Skills Matrix tab lists each team member down the rows and each required skill or task across the columns, with a dropdown-controlled 0–3 score in every cell and an automatic Average and Development Priority flag per person. The Legend tab defines exactly what each score means, so a "2" from one supervisor means the same thing as a "2" from another. The Dashboard rolls the whole matrix up into team-wide metrics and flags any skill with a single point of failure — no manual scanning required. The workbook ships pre-loaded with realistic sample data so you can see every formula and the dashboard working before you enter your own team.

Key Features Inside the Template

Automatic Development Priority Flag

Any team member averaging below 1.5, or scored 0 on any skill, is flagged "Needs Training" automatically — no manual review of every row.

Single Points of Failure, Flagged Automatically

The Dashboard checks every skill column and flags any with fewer than two people scored proficient (2+), instead of requiring someone to scan the grid.

Ships With Real Sample Data

Eight sample team members with realistic scores show every formula and the dashboard already working, so you can see the pattern before entering your own team.

Dropdown-Controlled Scores

Each cell in the matrix is restricted to the valid 0–3 range, preventing inconsistent or invalid entries.

Best Use Cases

  • Planning cross-training priorities across a shift or department
  • Identifying single points of failure before a key person is out
  • Supporting a Training and Education pillar under a TPM program
  • Onboarding tracking for new hires against required skills

How to Use the Template Effectively

  1. Agree on the skill or task list with the team before scoring begins.
  2. Have a supervisor or trainer score based on direct observation, not self-assessment.
  3. Scan each column for skills with too few "2" or "3" scores, not just each row.
  4. Use gaps found in the matrix to prioritize the next cross-training assignment.
  5. Re-score on a regular cadence, not just once at rollout.

Who Should Use This Template

  • Shift supervisors and team leads planning cross-training
  • Training coordinators tracking onboarding progress
  • TPM program owners supporting the Training and Education pillar

Common Mistakes to Avoid

  • Letting team members self-score instead of using direct observation
  • Filling in the matrix once and never updating it as skills change
  • Only reading rows (per person) and missing columns (per skill) with too few proficient people

Skills/Training Matrix Template Frequently Asked Questions

Who should score each cell in the matrix?

A supervisor or trainer who has directly observed each team member perform the task, not a self-assessment, since self-scoring tends to drift over time.

How often should the matrix be updated?

Update it whenever a team member completes training on a new skill, and review the Dashboard on a regular cadence -- quarterly is common -- to catch skills that have quietly become single points of failure.

Do I need to replace the sample data before using this?

Yes. The eight sample team members are there so you can see the Average, Development Priority, and Dashboard formulas working before you start -- replace the names, roles, and skill headers with your own team, and the formulas will recalculate automatically.
